Here is what causes flat roof leaks, how much repairs cost, and when replacement makes more sense.
1. Failed upstands: Where the flat roof membrane meets a vertical wall, it must turn upward (the upstand) and be sealed with a flashing or termination bar. This junction handles building movement, thermal expansion, and water pressure. When the seal fails — and it always does eventually on felt roofs — water tracks behind the membrane and into the wall. This is the number one flat roof leak cause across East London.
2. Membrane cracking: Traditional felt flat roofs crack from thermal cycling. Hot summer days expand the felt; cold winter nights contract it. After 10–15 years of this cycle, cracks appear at stress points — joints, corners, and around penetrations. Modern GRP and EPDM membranes are far more resistant to thermal movement.
3. Ponding water: Flat roofs should not pond — they need a minimum fall of 1:80 to shed water to outlets. When the deck sags or the original falls were inadequate, water stands on the membrane for days after rain. This accelerates deterioration and concentrates stress at the lowest point.
4. Blocked drainage: Flat roof outlets and hoppers block with leaves, moss, pigeon mess, and urban debris. Water backs up and finds any weakness in the membrane, flashings, or upstands. This is entirely preventable with twice-yearly clearing.
5. Impact and foot traffic: Walking on a flat roof for aerial maintenance, satellite dish installation, or window cleaning can puncture or abrade the membrane. Felt is particularly vulnerable; GRP and EPDM are more resistant but not immune.
Patch repair (felt): £230–£500. Suitable for isolated failures on a membrane that is otherwise sound. Not a permanent solution on roofs over 10 years old.
Upstand re-seal: £200–£400. The most common flat roof repair — stripping the failed upstand seal and replacing with new termination bar and sealant.
GRP overlay (full replacement): £80–£105/m². Strips the old covering, inspects and repairs the deck, installs tapered insulation, and applies a seamless GRP fibreglass system with a 25-year guarantee.
EPDM replacement: £65–£90/m². Single-piece rubber membrane bonded to the deck. 20-year guarantee. Best for larger areas and garages.
Felt replacement: £50–£75/m². Three-layer torch-on system. 10–15 year lifespan. The budget option.
Victorian terrace extensions (Hackney, Bow, Bethnal Green): Rear kitchen and bathroom extensions added in the 1960s–90s with cheap felt flat roofs. These are now 25–50 years old and failing systematically. The junction between the flat roof and the original brick wall is the primary failure point.
Bay window roofs (Walthamstow, Leyton, Forest Gate): Small flat roofs over bay windows. Original zinc or lead coverings corrode after 40–60 years. Replacement with GRP or EPDM provides a 20–25 year maintenance-free solution.
Post-war estate blocks (Barking, Dagenham, Tower Hamlets): Large communal flat roofs on maisonette blocks. Original asphalt or felt coverings from the 1950s–70s are long past their lifespan. Replacement requires commercial-grade single-ply membrane systems.

Repair if: The membrane is less than 10 years old (felt) or 15 years old (GRP/EPDM), the failure is isolated to one area, and the deck is sound when walked on.
Replace if: You are patching the same roof annually, the membrane is beyond its design life, ponding is widespread, the deck feels soft or spongy, or you want a 20–25 year solution rather than a 2–3 year patch.
